Agents Have Needs Too! How to Successfully Onboard Agents in Your Workplace

Introduction

AI agents are becoming more capable, more persistent, and more useful in day-to-day work. Afterall, OpenClaw is to-date one of the most popular agent framework, and open source projects in the world. But OpenClaw, Claude Code, CODEX and other services are not plug-and-play. If an organization wants agents to produce reliable work and reliably help employees, those agents need onboarding just like the people do.

This is especially true for user-centric agents: agents that primarily work in service of one person, instead of a whole team. These agents are shaped by the needs, expectations, boundaries, tools, and working style of the individual they support. A user-centric agent succeeds because the organization and the user give it the structure it needs to operate well.

This article is written to focus on the governance, considerations, and customization of user-centric agents.

Supporting user-centric agents includes two levels of onboarding.

  • First, IT and organizational leadership need to prepare the environment in which agents will operate.
  • Second, the employee needs to onboard the agent itself: defining how it should communicate, what it should do, what it should avoid, what knowledge it should use, and how it should measure success.

A practical way to do this is with a GUIDANCE.md file (or any file which can be shared in the organization authoritatively). This file serves as the agent’s operating guide. It gives the agent a durable reference point for rules, preferences, goals, approved knowledge, and tools. If a boundary, expectation, or workflow matters, it should be written down in a form the agent can reference.

In essence, this is a guide on how the enterprise, and the user can collaboratively build an onboarding manual that is highly customized to suit the needs of anyone in an organization while keeping the enterprise safer and more secure.

What is An Agent?

An agent is an AI system that can retain instructions, use tools, consult files or systems, follow multi-step workflows, and in some cases take action on a user’s behalf. Agents are oriented toward doing work within a role and under guidance, rather than simply generating one response at a time.

This information is most applicable to OpenClaw and similar agentic frameworks. But, these practices can and should be used for other systems such as:

  • ChatGPT using Projects, and custom GPTs
  • Claude Projects, and Code
  • Gemini Gems and Gemini CLI
  • GitHub Copilot Chat and other coding agents
  • Cursor background or task-oriented coding assistants
  • Microsoft Copilot agents in scoped workflows

Preparing Information Technology

Most organizations are not fully prepared for agents yet. Supporting agents require significant changes to structures and assumptions. Work needs to be done to prepare technical, governance, and support structures that allow agents to operate safely and consistently.

  • Technical: Endpoint protection, software packaging, tool provisioning for agents, network protections and firewall maintenance, deploy agent-friendly and agent-first services, and identity management for agents.
  • Governance: Establish boundaries for agent actions, how agents modify policies applied to humans, discovery of which policies should also be applied to an agent’s independent actions.
  • Support structures: Tool helpdesks to support agents engaged in projects on behalf of users, develop agent-focused knowledge, facilitate user group support, and prepare for crisis moments when agents take left turns.

Any organization can start by treating agents as a governance surface. Agents will need access, boundaries, oversight, and support just like people do. However, their access should not automatically mirror human access. In many cases, agent access should be more limited, more tightly scoped, and more explicitly governed. We need not to look far to see an example of why agent-focused governance is necessary.

Acceptable Platforms and Uses

And like with any service catalog entry, IT organizations should evaluate which platforms are approved for use. Just like with any IT-based service, support staff, provisioning, specialists, SLAs, and acceptance of risk are needed. The stakes are exceptionally high given the risk to organization is relatively unknown and less imaginable.

More than ever, it is absolutely critical to communicate accepted platforms clearly and take the time to test platforms for appropriate uses. Information security with AI companies are just the first order of concern. Using the wrong service can have a financial impact in-terms of information leakage, data damage or loss, and the cost of tokens can balloon violently if infrastructure does not exist in an organization.

Communicate the findings, promote transparency on concerns along with the success stories, and place hard boundaries around acceptable agent use.

Information Security and Governance

Organizations will need to re-think governance and decision making processes to define what kinds of work agentic platforms may be used for, what data they may access, and what security or compliance standards they must meet.

For cloud-hosted tools, organizations should of course follow established vendor review practices and look for strong security and compliance controls, such as SOC 2 and ISO-aligned practices. Agents make it more important than ever to log, take advantage of administrative controls, and always define clear data handling terms.

That said, perhaps the unspoken reality is existing IT security standards are designed for people behavior, not agent behavior. Agents potentially signal a radical change in the way we manage access, identity, and authorization. Organizations need to think critically about what happens when an agent does something wrong. Ensure data recovery and access guardrails are in-place. Existing acceptances of risk will not satisfy the need organizations are about to have. Organizations may wish to consider expanding their Acceptable Use policies or develop a new policy which outlines appropriate agent use against organizational data and services.

Infrastructure

Another relatively unexplored surface is the reality that organizations should prepare their infrastructure for agents. Depending on the platform and use cases, infrastructure management may now include:

  • storing API credentials scoped to agent’s needs,
  • securing access to internal systems through approved integrations or MCP servers,
  • dedicated email accounts,
  • secured file storage and workspaces,
  • service accounts, and
  • virtual desktops.

If an agent is expected to act with continuity, it needs a working environment that supports that continuity safely.

An Agent’s Onboarding Guide

Just as important, IT should define how guidance is communicated to the agent. Take advantage of the previously mentioned GUIDANCE.md file and make it part of the support model. (Having a GUIDANCE.md file will be the first agent governance tool, not the only.) Governance expectations, support boundaries, approved knowledge sources, escalation rules, and operational constraints should all be written into GUIDANCE.md in a form the agent can reference. If the organization expects the agent to behave in a certain way, that expectation should be explicitly communicated (much like with humans).

The most critical part of communicating governance, practices, and policies to agents means making your organizations template GUIDANCE.md file available to everyone in the organization who are likely to use agentic systems.

Starting Slowly

Finally, organizations should start small. I’ve named surfaces which are certain to have holes which need to be addressed, but there are still tremendous unknowns which are likely to be introduced as the intelligence of Generative AI, and the shape of agent products change. Pilot several tools, test limited use cases, observe where agents help and where they fail, and refine governance before scaling. And only deploy broadly after the organization has built confidence in the platform, the support model, and the guardrails.

How Employees Onboard Their Agent

Once the organization has prepared the environment, employees still need to onboard the agent itself. The simple truth of the matter is that most people still don’t use advanced thinking or features of Generative AI tools. So naturally people simply can’t be expected to “just know” how to use an agentic system. Reddit and other social media platforms are filled with people who open a tool, give it a task, and expect strong results without providing enough context or a true need. The entirely of the IT enterprise, and adjacent business units should expect to spend time developing basic literacy and technique training for employees.

Remember, use cases in Human Resources are different from those in Cloud Service Management, Customer Services, Teaching and Learning, Training and Development, Research & Development, and every other area. It will take time to build general knowledge, and it will take longer to build domain-specific competence.

Getting Started

Employees should start with tools their IT department has reviewed and supports. While there may be a temptation to allow users to switch between different agent platforms, it is important to constrain the number of options to facilitate supporting end users. People are likely to give up after a day or two of failures when it can take weeks to “break in” an agent.

Once a user has their agentic system, the user needs to provide the agent a clear role, a clear working style, and a clear understanding of success. Employees should always begin the agent onboarding work by getting a copy of the organization’s GUIDANCE.md file. The following guidance addresses what should go in the GUIDANCE.md file directly and it is strongly advised users not skip this step!

Update the GUIDANCE.md file after reviewing each section below, and test with the agent.

Behavior, Boundaries and Goals

Many people simply don’t realize agents can take on different personalities. And the personalities the agent uses can–intentionally or not–dictate how the agent responds to tasks, behaves, and it can even play a role in impacting an agent’s ability to problem solve. It is therefore appropriate to establish the behavior of the agent first. When the user defines the agent’s personality and communication style, they should focus on the agent’s temperament, curiosity level, speaking tone, writing style, emoji use, and humor level.

The employee should also set boundaries for their new agent. Consider what agents should be allowed to do. Employees should ask themselves what their agent should avoid doing. Are there topics, tasks, or actions which are off-limits? What kinds of behavior build trust? Setting these boundaries help the agent understand what is both possible and appropriate.

If the agent is doing work for someone, it needs to know what success looks like. (This is frequently the hardest question for any organization to answer as even today, organizations struggle with KPI metrics which speak towards a bottom line rather than effectiveness of an employee at their job relative to the success of an organization.) What makes an answer good enough or is the agent over (or under) volunteering information? Perhaps ironically, while many people aren’t familiar with the full capabilities of agents, others over-assume and get frustrated when the agent doesn’t do enough.

What are the checks the agent should perform before considering the task complete? This question can also be exceptionally hard to answer for organizations because the deliverables which define success are themselves fluid, user focuses, or situational. It will therefore take time, analysis and patience to group deliverables, hammer out standards, and define success criteria. Employeses should ask themselves:

  • Should it verify policy before responding?
  • Should it disclose uncertainty?
  • Should it ask before acting in high-stakes situations?

Expectations and guidance should be painfully clear and spelled out. Consider providing rubrics to identify success.

All of these foundational behavior definitions matter because these choices help shape whether the agent feels aligned with the user’s working style and whether its outputs are consistently usable. Without these customizations, it can be much harder for the user to build a functional repertoire with the agent, and the agent is considerably less likely to do what the user asks when they ask for it.

When we relate with co-workers well, a huge part of the connection has to do with “being on the same page”. This is how you get an agent to be on the same page with their human. It takes time, adjustments, and patience.

Knowledge, Actions, and Measures of Success

Once the agent’s personality and behavior are shaped, it is time to inform the agent as one would an employee. It is difficult to imagine anyone being successful in an organization without guidance and knowledge sharing. So don’t assume your agents will know everything on day one. (Remember, unless the agent’s foundational model is acutely aware of how to roleplay as an employee at an organization, it has to be informed and tested.)

Employees should give the agent the knowledge and practices it needs to work well. Provide the agent notes on how to perform its job, and how the employee needs it to behave while helping. Those notes might include process documentation, examples, links to a team’s knowledge base, or instructions to check certain sources before acting.

At this point, you may see a pattern emerging. Employees now have an agent to manage like a co-worker, not use like a word processor.

Employees will know they are done when the agent has enough grounding to be able to make intelligent statements towards the tools and processes which are necessary to perform the job it needs to for its human. And at this stage, the IT organization should already have tools approved for the agent to use and can assist with making them available to the agent.

Iteratively Update

Just because your users may have completed this guide doesn’t mean the work ends. Part of having an agent means refining and testing. Employees need to start slowly by giving the agent small, low-risk tasks first. After each task, the user should evaluate whether they communicated enough, and how they communicated. And the agent’s GUIDANCE.md file should be updated to match the user’s experience. Continuously refine as patterns emerge. Examples of successful work may be needed, new boundaries may need to be define, and as the agent’s responsibilities increase, adjust GUIDANCE.md to meet the needs so the agent can grow.

As with all onboarding, iterative exposure, review and reflection is important.
